Zillow Lead Response Time: Why the First 5 Minutes Decide the Deal

Zillow and Realtor.com leads are expensive, and the buyer behind each one is usually talking to more than one agent. Whoever gets a useful reply in front of them first has a head start that is hard to take back. This post covers what the data says about response time, what the first message should say, and how to make sure every lead gets it — including the ones that arrive at 11 PM on a Saturday.

What the research says

The most-cited evidence comes from a Harvard Business Review study of 2,241 US companies. Firms that contacted an online lead within an hour were nearly seven times as likely to qualify it as firms that waited even one hour longer. The average response time across those companies was 42 hours.

Real estate adds another pressure: most buyers don't shop around for agents for long. The National Association of Realtors' annual Profile of Home Buyers and Sellers has repeatedly found that most buyers interview only one agent. If you're not the first real conversation, you often aren't a conversation at all.

Why agents miss the window

Nobody decides to reply slowly. It happens because:

  • You're showing a house, at a closing, or driving when the lead arrives.
  • The lead comes in after hours and waits until morning.
  • A team's routing sends it to someone who is busy.
  • You call, it goes to voicemail, and the next attempt is hours later.

A human can't be available every minute. That's the gap automation fills.

What a strong first text says

Calls to unknown numbers often go unanswered, so the first touch that works best is usually a text that makes replying easy:

Hi Sarah, it's Alex's assistant at Keystone Realty — thanks for asking about 214 Oak Street on Zillow. It's still available. Are you hoping to move in the next few months, and have you been pre-approved yet? I can set up a showing this week.

Four things make it work:

  1. It names the property, so the buyer knows it isn't spam.
  2. It answers the first question they almost certainly have (is it available?).
  3. It asks two easy qualifying questions — timeline and financing.
  4. It offers a concrete next step — a showing.

How to answer every lead in under 60 seconds

An automated lead responder handles the first minutes so you don't have to:

  1. Capture. Zillow, Realtor.com, Facebook lead ads and your website all send new-lead notifications. A workflow picks each one up the moment it arrives and creates a clean lead record.
  2. Reply. Within 60 seconds the lead gets a personal text like the one above, from your business number.
  3. Qualify. When they reply, an AI assistant asks about timeline, budget, pre-approval and must-haves, and answers routine questions from the listing.
  4. Book. Serious buyers are offered real showing slots from your calendar. When they pick one, it's booked and you get a summary.
  5. Call when it counts. Hot leads can get an AI voice call within a minute, or be handed straight to you.
  6. Follow up. Leads who go quiet get polite, spaced follow-ups until they reply or opt out. More on this in real estate lead follow-up automation.

Texting leads automatically comes with rules: use a registered business number, honour opt-outs immediately, and follow US texting regulations (including TCPA consent requirements and 10DLC registration). A good setup builds this in from day one.

What to measure

  • Median time to first reply — the headline number. Aim for under a minute.
  • Reply rate — what share of leads respond to the first message.
  • Appointment rate — what share of leads book a showing.
  • After-hours share — how many leads arrive outside your working hours. This is usually the most surprising number, and the easiest win.

What it costs

XMEL builds this for US agents and teams from $997 setup plus $197 a month (call and text usage billed at cost), and every build starts with a 14-day pilot on your real leads. See pricing, or put your own numbers into the ROI calculator to see what slow replies might be costing you.

The short version

Zillow leads go to the agent who shows up first with something useful. You can't be on your phone every minute, but your follow-up can be. Read how the full AI inside sales agent for real estate works, or book a 15-minute demo.
